Every decision bottlenecks at the same three people. Teams duplicate work across departments. The org chart says one thing; the flow of decisions says another. We redesign the structure to match where the company is going.

The fastest way to sabotage a good strategy is to execute it through the wrong organizational structure. A company chasing speed that is organized by function will move slowly by design. Every initiative requires cross-functional coordination that nobody owns. A company pursuing customer intimacy that is organized by product line will default to shipping cadence over account relationships. Structure is not administration. It is the single biggest lever leadership has for determining what gets prioritized.

We redesign organizations by starting with the strategy and working backward to the structure. What decisions need to be made faster? Where does coordination cost more than it produces? Which teams should be autonomous and which should share resources? The answers drive the design: reporting lines, decision rights, team composition, span of control, and the governance that keeps autonomous teams aligned without requiring constant escalation.

The design phase takes weeks, not months. The transition is where the harder work happens. We have seen reorganizations announced on a Monday and abandoned by quarter-end because nobody planned the handoffs, reassigned the work in flight, or prepared managers for new responsibilities. We plan the rollout with the same rigor as the design: phased transitions, explicit role charters for every changed position, and 30-60-90 day check-ins that surface friction before it becomes cultural damage.

Typical outcomes we have seen include a 40% reduction in decision cycle time, a measurable drop in cross-functional escalations, and leadership teams that stop spending half their week in coordination meetings. The structure does the coordinating for them.
